AIM Housing had a complex, partly digitised set of operations and could not freeze the work for a year. We rebuilt iteratively: field operations on mobile, back-office workflow on the web, and an AI layer for prioritising and routing work. The existing operation kept running.

- Wrap, don't replace: expose existing functionality through MCP servers, APIs, or event streams the AI layer can use.
- Augment: add intelligent retrieval, summarisation, drafting, and decision-support where users feel the pain.
- Modernise selectively: where the legacy system is genuinely blocking progress, replace it module-by-module with measurable success criteria.
We use incremental, evidence-based migrations.
